For you, stretch your foreskin so that it retracts. Get an erection and pull down on the shaft skin so the head spreads the opening in your foreskin. This is common up to about 16 or so. The more often you stretch the faster you'll be able to pull your skin back. You'll find your head (glans) to be very sensitive, this is normal.
For her, you are a good deal of the problem. First off, being big makes it more difficult for you to enter her. She's also probably nervous or just from the pain she's likely "clamping" down as you try to enter. Not being able to retract your foreskin is making your penis a little thicker than it would normally be. You aren't likely lubricating well either - precum.
Both of you, get some lube! Use it, lot of it. Also, make sure that she is very wet before you try to have sex. Don't just go trying to slam your penis into her, it won't work. Work it in gently.
