penis is 1 inch soft and 2.5 hard. Is this normal? I keep telling myself that my penis is soo small. I'm also worried about the "Locker Room" situation. Please give advice ASAP.

There are no "averages" for a 12 year old. The problem is that some guys have entered puberty and many others have not.
Don't worry about your size, even in the locker room. As puberty kicks in for many guys the penis grows rapidly, others it happens later. It's ALL NORMAL.
